How to Set Up a Client Health Scoring System in HubSpot

Your CRM is already sitting on a goldmine of churn prediction data — you just need to wire it up into a health scoring system. Here's a step-by-step guide to building one inside HubSpot.

Health scoring is the practice of assigning a numerical score to each client account based on engagement, sentiment, and operational signals. A well-designed system tells you at a glance which accounts are thriving, which need attention, and which are at imminent risk of churning.

Step 1: Define Your Scoring Dimensions

A good health score has three dimensions. Each should contribute roughly one third of the total:

Engagement (33 points)

Measures how actively the client interacts with your agency. Track: logins to your platform, meeting attendance, email reply rate, Slack activity, project participation.

Sentiment (33 points)

Measures how the client feels about the relationship. Track: NPS/CSAT scores, support ticket satisfaction ratings, call recordings sentiment, renewal conversation tone.

Operations (34 points)

Measures the health of the business relationship. Track: payment timeliness, contract changes, support ticket volume trends, usage of purchased services, scope change requests.

Step 2: Set Up HubSpot Custom Properties

In HubSpot, create the following custom properties on the Company or Deal object:

Step 3: Build Your Scoring Rules

For each dimension, define a simple point system. Example for Engagement:

The exact thresholds will vary by your industry and engagement patterns. Start with educated guesses, then calibrate after 30 days of data.

Step 4: Automate the Score Calculation

Weekly calculation is the minimum for useful health scores. You have two options:

Step 5: Set Up Alert Thresholds

Once scores are flowing, configure alerts:

Common Mistakes to Avoid

Too many inputs. Start with 6–10 signals max. More data doesn't mean better predictions — it means more noise.

No baseline. Scores are meaningless without historical context. A score of 65 might be great for a historically quiet client and terrible for a high-engagement one.

Manual updates. If your team has to manually update scores, they won't. Automate or it won't happen.

"A health score that's updated manually is worse than no health score at all — because it gives you false confidence."
